Context
In 2014, I launched an import and development project forthree-wheeled vehicles (trikes)for the Swiss market, starting from Chinese models (ZTR Trike) that I adapted, improved, and certified to meet local standards and needs.
Initial vision:Create a range of modular vehicles with the possibility of hybridization and body changes, develop a brand and distribution in Switzerland.
Problem
Regulatory challenge:
- Swiss certification: Chinese vehicles not compliant with Swiss standards
- Creation of the import and registration procedure for this type of vehicle
- Technical compliance (safety, emissions, documentation)
Technical challenge:
- Basic Chinese product requiring substantialimprovements
- Chassis to be reworked for stability and comfort
- Suspension unsuitable for the European market
- Need for custom parts (shock absorbers, mechanical components)
Commercial challenge:
- Demanding and conservative Swiss market
- Positioning of an atypical product (neither motorcycle nor car)
- Creation of the distribution structure (showroom, exhibitions, network)
- Competition and market acceptance
Logistical challenge:
- Importing by containers from China
- Customs management and import procedures
- Stock, spare parts, after-sales service
Solution
Phase 1: Import and approval
Achievements:
- Study of Swiss legislation: analysis of standards for 3-wheeled vehicles
- Creation of the import procedure: administrative steps, approval, registration
- First approved vehicle: obtaining compliance for the Swiss market
- Import by containers: logistics China-Switzerland, customs management
Result:First ZTR Trike model legally imported and registrable in Switzerland.
Phase 2: Product improvement
Identified issues with the Chinese model:
- Suspension too hard, uncomfortable on Swiss roads
- Chassis requiring structural adjustments
- Quality of some components insufficient for the European market
Developed solutions:
Mechanical:
- Complete re-evaluation of the chassis: structural analysis, optimization
- Design of custom shock absorbers: collaboration with an English manufacturer for shock absorbers adapted to the weight, use, and Swiss roads
- Refabrication of parts: replacement of Chinese components with higher quality parts
Design and development :
- Prototyping and field testing
- Successive mechanical adjustments
- Complete technical documentation
Result :Vehicle significantly improved compared to the original Chinese model.
Phase 3 : Commercial structuring
Actions taken :
Showroom :
- Creation of a presentation space
- Vehicles displayed and available for testing
Trade shows and events :
- Participation in automotive and mobility trade shows
- Presentation of the concept and customer testing
Brand and communication :
- Development of visual identity
- Communication materials
- Website and digital presence
Distribution :
- Establishment of a sales structure
- Management of orders, deliveries, customer service
Phase 4 : Product development (long-term vision)
Development plan (not realized) :
- Hybridization of vehicles (electric/thermal propulsion)
- Interchangeable body system
- Modular range according to uses (urban, leisure, utility)
Reality :
- Swiss market difficult to penetrate
- Limited product acceptance
- Project stopped after 2 years
Result
Concrete achievements:
- First 3-wheeled vehicle imported and approved in Switzerland
- Import and registration procedure created
- Product significantly improved (chassis, custom suspension, components)
- Commercial structure deployed (showroom, trade shows, communication)
- Complete chain management: import, customs, product improvement, sales
Business impact:
